How AI is reshaping consulting in 2026, in the consultants' own numbers

McKinsey, BCG and Bain all published AI research this week. Read side by side, the reports agree that the money is real and that the people who can turn AI into value will be hard to hire.

Consulting firms have a neat trick. They sell AI transformation to clients while being one of the industries AI could most transform. So when McKinsey, BCG and Bain all publish AI research in the same week, it is worth reading it twice, once as advice to clients and once as a memo to themselves.

McKinsey: big value, but watch the bill

McKinsey's report The AI Value Curve says AI could generate $2.52 trillion a year in global economic value by automating and supporting existing work, ET Now reported. The catch is cost. Rising deployment costs could wipe out about $850 billion of those gains. The report also notes that many organisations are still measuring AI adoption instead of value.

That last line is a job description. Somebody has to measure value, and that somebody usually bills by the day.

A separate McKinsey study says about 11 million American workers, roughly 7% of the workforce, may need to change jobs by 2035 because of AI, The Seattle Times reported. Occupation changes, historically around 215,000 a year, could triple. The bigger problem, McKinsey argues, is moving people into new roles rather than mass job loss.

BCG: investment doubled, trust did not

BCG reports that enterprise investment in AI doubled in 2026, and nearly nine in ten CEOs it surveyed reported cost or revenue benefits, Business Today reported. Japan and South Korea joined the top tier of AI ready economies alongside Canada, China, Singapore, the UK and the US.

But BCG's own CEO Insomnia Index found that nearly 90% of CEOs believe employees trust their leadership, while only 46% of employees agree, a BCG partner wrote in Fortune. A Milken Institute and Harris Poll survey found more than two thirds of business leaders expect to be better off financially in five years because of AI, against just 27% of US workers, the Oman Observer reported. That is a 41 point gap, and any transformation programme has to close it.

Bain: AI is now the first salesperson

Bain's survey of 207 IT decision makers found most B2B software buyers now use AI to find vendors, and warns that if you are not on AI's initial list your sales funnel may shrink. Consulting firms sell to the same buyers, so this applies to them too. Expertise that is not findable might as well not exist.

The business is reshuffling

Accenture is exploring a sale of its Greater China operations that could value the unit at up to $1.5 billion, Consultancy.asia reported citing the Financial Times. The unit has around 17,000 people. Even the biggest firms are rethinking where they want to be.

What it means for consulting jobs in India

Hiring has not stopped. IIM Ahmedabad's first cluster of summer placements for the PGP class of 2028 had more than 85 roles, with McKinsey, BCG and Bain among the firms named, Education Times reported. Today's Yes Bro Consulting jobs list includes a Specialist Analyst for technology market sizing at Gartner and a Corporate Strategy Analyst at ERM in New Delhi. Meanwhile commerce minister Piyush Goyal says his ministry is working to identify AI proof sectors, Mint reported.

Read all of this together and the skill in demand is clear. Firms do not need more people who can describe AI. They need people who can prove where it creates value, explain it to sceptical employees and ground it in real data. That last part matters most in sustainability work, where clients want evidence from the ground. Earth5R's consulting intelligence partnership offers firms hyperlocal sustainability intelligence and execution on the ground in Indian cities.

The consultants' own research says AI will create a lot of value and a lot of disruption. The opportunity, as ever, is in the gap between the two.
